What to Look for in a Shopify Agency

A Technical Checklist for Complex Builds

Choosing a Shopify Plus agency is one of the most consequential decisions a mid-market or enterprise retailer can make. Get it right, and you have a partner who can architect a commerce platform that scales with your business, integrates cleanly with your existing systems, and delivers a customer experience that converts. Get it wrong, and you're looking at costly re-builds, fragile integrations, and a platform that caps your growth before you've hit your stride.

This guide is for eCommerce leaders, CTOs, and Heads of Digital who are choosing an agency or rethinking their current partner.

 

Why "Shopify experience" isn't enough

There are hundreds of Shopify agencies in Australia. Most can build a functional storefront. Far fewer can handle the full complexity of a mid-market or enterprise commerce build. This includes ERP integrations, headless architecture, B2B pricing logic, multi-currency storefronts, subscription models, and omnichannel fulfilment. Everything must work together, reliably, at scale.

The gap between a basic Shopify build and a complex Shopify Plus implementation is significant. Before you sign with any agency, there are specific capabilities you need to verify.


The checklist: 9 things to evaluate before you commit

1. Shopify Plus partner status, and what tier they sit at

Shopify's partner programme isn't flat. There's a clear difference between a Shopify Partner and a Shopify Plus Partner. There is a much greater difference between a Plus Partner and a Platinum Partner.

Platinum status is held by only 16 agencies worldwide. It is also held by only one of the four ANZ agencies. To earn it, an agency must prove it has delivered high-value work across many markets. It is the clearest independent sign that an agency has the experience and capacity to handle enterprise-level work.

What to ask your agency: What is your current Shopify partner tier, and how long have you held it?

 

2. Integration capability across ERP, CRM, and third-party systems

A Shopify Plus store rarely lives in isolation. For most mid-market and enterprise retailers, the platform must connect well with an ERP. Examples include Microsoft, NetSuite, or PRONTO. It must also integrate with a CRM, such as Klaviyo or HubSpot. It should also connect with inventory systems, loyalty platforms, and marketing automation tools.

Poorly architected integrations are one of the most common sources of technical debt. They create data inconsistencies, operational bottlenecks, and fragility under load, exactly the conditions that emerge during peak trading periods like Black Friday.

A capable agency will have a clear integration methodology, experience with middleware solutions, and proprietary tools that simplify connectivity. 4. A proprietary theme framework, not just off-the-shelf themes

Custom theme development from scratch is expensive and time-consuming. Generic purchased themes lack the flexibility and performance optimisation that complex retailers need. The best agencies have developed their own theme frameworks that combine the efficiency of a structured foundation with genuine customisation capability.

A Shopify Plus agency that only builds is solving only half the problem. The best commerce work starts with the right technical setup. It also lines up with organic search. It includes paid media. It focuses on conversion rate optimisation from the beginning. This work should not be an afterthought after the site goes live.

This is particularly important for platform migrations. A migration that doesn't preserve SEO equity can undo months of organic ranking in a matter of weeks. Agencies with in-house SEO, SEM, and CRO capability can design the technical architecture with search performance built in, not bolted on.

What to ask your agency: Do you have in-house digital marketing capability? How does your team coordinate SEO and SEM strategy with the development build?


7. Omnichannel and unified commerce capability

Retailers with physical stores, wholesale channels, or marketplace presence need more than a high-performing website. They need a commerce platform that connects online and offline inventory, supports Click and Collect, handles multi-location fulfilment, and surfaces consistent product and pricing data across every channel.

Unified commerce brings all channels together. It needs strong technical architecture skills. It also needs a clear strategy for how the channels work as one.

What to ask your agency: Have you delivered unified commerce or omnichannel solutions? How do you approach POS integration, inventory sync, and fulfilment logic?

8. Accessibility and compliance

WCAG compliance is no longer optional for Australian retailers with significant digital footprints. Accessible storefronts do more than meet legal requirements. They can rank higher in search results. They can convert more users with disabilities. They also show that a brand is committed to inclusive design.

Award recognition from groups like the Shopify Partner Awards or trade publications is a useful sign. It means the agency’s work was reviewed and recognised by others.

Red flags to watch for

Not every agency will answer these questions directly. Here's what to watch for:

  • Vague answers about integration capability with no specifics on methodology or tooling.
  • No proprietary IP. Every build starts from scratch or relies entirely on third-party apps.
  • Development and marketing teams operating in silos, with no shared briefing or planning process.
  • Portfolios that are heavy on small DTC brands with no mid-market or enterprise complexity.
  • No clear process for platform migrations, particularly around SEO preservation.
